How to Score a Private Label Toothpaste Supplier Before You Sign
Why a scorecard beats a gut feeling
Most buyers pick a toothpaste supplier on unit price and response speed. Both are easy to quote and neither predicts what happens after the deposit.
For importers, brand owners, Amazon and FBA sellers and distributors, the real risk sits later: a formula that cannot be documented for your market, a MOQ that blocks your first reorder, tooling you do not own, or a batch that drifts from the sample you approved. A scorecard turns those risks into a number you can compare across three or four shortlisted factories before you commit.
The scorecard: seven weighted criteria
Score each candidate out of the weight shown, then compare totals. Adjust weights to your channel — an FBA seller cares more about MOQ and packaging, a distributor more about documentation and stability data.
| Criterion | Weight | What good looks like | What to ask for |
|---|---|---|---|
| Formula and market capability | 20 | Explains which of your target markets the formula can be documented for, and where it cannot | A named formula family plus the limits of each |
| Documentation quality | 15 | Dated, versioned technical files tied to a batch code | Full document set before sampling, not after deposit |
| MOQ and capacity fit | 15 | MOQ matches your first run and your scale-up step | Written MOQ per formula, per colour, per tube size |
| Tooling and IP terms | 10 | Tooling ownership, mould access and NDA scope stated in the quote | The relevant clauses from your OEM contract |
| QC and traceability | 15 | Batch records, inspection reports and a defined defect policy | AQL position and pre-shipment checks |
| Packaging and artwork support | 10 | Dielines, print specs and packing data provided as files | Carton spec, pack-out and pallet configuration |
| Commercial behaviour | 15 | Answers questions directly, flags limits, quotes in writing | Response to one awkward technical question |
How to score each line honestly
Formula capability. The strongest signal is what a supplier will not promise. Ask which claims, ingredient combinations and destination markets the formula can support — and which it cannot. Vague “yes, we can do everything” answers should score low.
Documentation. Request the technical profile and safety file during RFQ. A supplier that can only send marketing pages has not solved your export compliance problem; check the CE vs FDA differences for your destination first.
MOQ. Compare the MOQ against your tube size and fill weight plan — MOQ is usually set per tube specification, not per product. See how custom manufacturing MOQ is structured before you assume a number is negotiable.
Samples. Score the sample workflow, not the sample. Was there a golden sample signed off, and does the pre-production sample match it?
Specs. Lock your product specification sheet and shelf life, PAO and batch coding requirements before scoring QC — a factory cannot be scored against a spec you have not written.
Red flags worth a zero
- Refusal to name the legal manufacturer that would issue conformity documents.
- MOQ quoted only after you have shared your volumes.
- No written position on tooling ownership.
- Sample sent without any test data behind it.
- Documents issued under a different entity name than the contract.
Cross-check these against our factory audit checklist when you shortlist.
FAQ
Should price be on the scorecard?
Only after the other lines. A cheap quote without documentation or tooling terms usually costs more to fix than the saving is worth.
How many suppliers should I score?
Three or four. Fewer gives you no comparison; more dilutes the attention each candidate deserves during sampling.
What is a pass score?
Set your own threshold before you see the quotes — typically anything under 70 on capability, documentation and QC combined means you are buying a problem.
Can I rescore later?
Yes. Rescore after sample approval, when you have real test data and a pre-production sample instead of promises.
Does the scorecard replace an audit?
No. It decides who reaches the audit stage, which is where the 12-point factory checklist takes over.
